CASE STUDY · SPORTS PERFORMANCE

From scattered systems to a revenue engine that closes.

Performance Institute needed one operating system for lead flow, follow-up, and booking. We rebuilt the stack, launched the acquisition channels, and trained the team to run it.

Performance Institute

Performance division of Athletic Club with adult and youth programming across MMA, strength, and sport-specific development.

CLIENT CONTEXT

The client

Performance Institute is the performance division of Athletic Club — one of the most established athletic facilities in the region.

Their programming spans youth and adult development, high-level MMA, and sport-specific coaching. Operationally, this was not a startup problem. It was a scale problem.

REVENUE FRICTION

The problem

Leads were entering from multiple channels, but systems were disconnected. Attribution was unclear, follow-up depended on manual effort, and next actions varied by staff member.

The business had demand. What it lacked was a coordinated architecture to move prospects from inquiry to trial to membership without operational drag.

Core gaps identified
  • ·No unified lifecycle view across business lines.
  • ·Inconsistent follow-up timing and ownership.
  • ·Paid traffic running without closed-loop reporting.

What we built

We restructured the entire journey across paid acquisition, lead qualification, booking, and conversion. Buildout started with architecture and automation, then moved into team enablement and ongoing optimization.

  • Three GoHighLevel pipelines — PI Sales, Youth Performance, and Sports Center — with stage routing and source tracking on every contact.
  • Meta and Google campaign structure across Adult MMA, Youth MMA, Youth Performance, and facility rental offers.
  • Automated SMS, email, and task follow-up tied to lifecycle stage so no inquiry stalls before booking.
  • Role-based notifications so coaches, sales staff, and front desk see the right action at the right time.
  • Calendar and booking flows wired into pipeline stages for trials, evaluations, and consultations.
  • Two months of live team training with SOP walkthroughs and accountability checkpoints.
  • Ongoing technical support as new programs, offers, and campaign variants roll out.

The engagement expanded from one pipeline into a full revenue architecture used across multiple units inside the broader multi-unit operation.

Lead handling is now stage-based and measurable. Follow-up runs automatically, and the team can focus on delivery instead of manual lead chasing.

The leadership team reported that staff finally had one system they could trust — every lead has a clear stage, a defined next step, and an assigned owner.

START WITH THE SYSTEM AUDIT

Bring us the bottleneck.
Leave with a clearer system.

In one working session, we will map the friction, identify the highest-value opportunities, and determine what should be automated, integrated, rebuilt, or left alone.

No generic sales deck. No obligation to continue.
